The AI Agent Product Launch Checklist: Activation Before You Ship
Teams polish the model and infra, then wonder why week-one retention lags. Use this pre-launch checklist and first-30-days playbook so activation ships with the product, not after it.

Activation is part of launch, not a follow-up
Most AI agent products are launched with deep attention paid to the model, the infrastructure, and the feature set, and almost no attention paid to how users will be activated. The result is predictable: strong launch-day signups, weak week-one retention, and a team that can't explain the gap.
Activation is not something you add after launch. It's a prerequisite for a successful launch. This checklist covers what needs to be in place before you ship, and what to do in the first 30 days after.
Before launch: what must be true
✅ You have a defined activation event
You know the specific action a user needs to take in their first session to be significantly more likely to return. Not "they used the agent": a specific, observable, meaningful action.
If you can't state your activation event in one sentence, you're not ready to optimize for it.
✅ Your first-session flow delivers that event for most users
Map the path from a new user's first message to your activation event. How many steps? How much context does the user need to provide? How likely is a new user, with no prior knowledge of your product, to reach the activation event without guidance?
If the path is long, uncertain, or depends on the user knowing what to ask, your first-session flow needs work before you launch.
✅ You have a mechanism to capture first-session quality
You need to know, for every new user, whether their first session went well: not in aggregate, not from 7-day retention data, but immediately, per user.
A session rating at the close of the first conversation is the minimum. Users who rate their first session poorly are at risk. You need to know about them while they're still close enough to the experience to re-engage.
✅ You have at least one re-engagement flow ready
Some percentage of users will have a poor first session regardless of how well you've designed it. Before launch, have a plan for what happens to those users. A follow-up flow that acknowledges the experience, introduces a different use case, or lowers the bar for a second try is better than silence.
✅ Your capability set is introduced progressively, not all at once
Map every capability you plan to introduce to new users. For each one, define when it gets introduced (after the first session? after the user completes a specific action? after a week of engagement?) and what triggers the introduction.
If your answer to "when do users learn about capability X?" is "whenever they find it," capability X will go undiscovered by most users.
✅ You have a feedback mechanism for the first session
Per-response feedback (a thumbs up or down on individual agent responses) tells you which specific interactions are failing. Session rating tells you whether the overall session landed. Both need to be in place before you start collecting real user data.
Launching without feedback instrumentation means your first wave of users generates no actionable signal. That's expensive data to lose.
First 7 days after launch: what to watch
Day 1–2: First-session activation rate
What percentage of new users are hitting your defined activation event in their first session? If it's below 30%, you have an immediate problem to fix.
Don't wait for day 7 to check this. Check it after the first 50–100 users. The pattern will be visible and the adjustments are easier to make early.
Day 1–2: First-session rating distribution
What percentage of first sessions are rating positively? What percentage negatively? Where are the negative ratings clustering: which parts of the first session are generating poor feedback?
This data tells you what to fix first. A 25% negative rating on first sessions is a crisis. A 25% negative rating concentrated on one specific flow step is a scoped problem with a scoped solution.
Day 3–5: Day 2 return rate
What percentage of users who had a first session came back for a second one? This is the most predictive leading indicator of week-one retention. A healthy Day 2 return rate for agent products is 30–40%+. Below 20% indicates a first-session problem that isn't visible in Day 1 data alone.
Day 5–7: Capability discovery spread
For users who've had two or more sessions, how many distinct capabilities have they used? A user who's had three sessions and used only one capability is at high risk of churning by week 2. A user who's used three capabilities by session 3 is on a much stronger trajectory.
First 30 days: what to iterate on
The activation path. Based on first-session data, where are users dropping off before reaching the activation event? Shorten the path. Reduce friction. Add a clearer prompt at the moment where users are most likely to get lost.
Capability introduction timing. Which capability introduction flows have the highest trial rates? Which have the lowest? Reorder, retarget, or reframe the low-performing ones. The capability itself may not be the problem; the moment of introduction may be wrong.
Session quality by user segment. Are certain types of users having consistently lower-quality sessions? Users from a specific acquisition channel? Users with a specific use case? Identifying the lowest-quality segment and fixing their experience has a disproportionate effect on overall retention.
Re-engagement conversion rate. What percentage of users who received a re-engagement flow came back? What did they do when they returned? The answer shapes how you improve the flow: better targeting, better timing, or better content.
The principle behind the checklist
Activation isn't a feature you add to a shipped product. It's the infrastructure that makes every other feature reachable. A product that ships with a great model and no activation layer will be outperformed by a product with a good model and strong activation, because strong activation is what ensures users ever experience the model deeply enough to find its value.
