Most teams treat onboarding as a one-time build. They design a flow, ship it, and move on. The teams that consistently improve activation treat onboarding as a continuous experiment — one that gets measurably better every iteration because the data tells them exactly where to focus.

What onboarding analytics actually tell you
The baseline data for any onboarding flow is completion rate by step. If your flow has five steps and you can see how many users complete each one, you can identify exactly where users are dropping off. This is not complicated — but most teams don't have it for their agent product because most agent products have no structured onboarding flows to measure.
Once you have step-level completion data, three questions become answerable:
Where are users dropping off? A step with significantly lower completion than the one before it has a problem. Either the step is confusing, too long, asking for something users don't want to give, or arriving at a moment in the conversation where the user isn't ready for it. You don't need to guess — the drop-off tells you where to look.
Which users are completing each flow? Completion rates in aggregate are useful. Completion rates by user segment are more useful. Do users who came from a specific acquisition channel complete your onboarding flow at a higher rate? Do users who engaged with a specific feature in their first session complete capability introduction flows at a higher rate? Segment data tells you which users the flow is working for — and helps you design for the ones it isn't.
What happens after completion? Flow completion is an intermediate metric. The metric that matters is what users do after they complete the flow. Do they try the capability that was just introduced? Do they stay in the conversation? Do they return the next day? If users complete your onboarding flow but don't activate the behavior you designed it to drive, the flow is completing without working. That's a different problem than drop-off, and it points to a different fix.
The optimization cycle
Iteration 1: Fix drop-off
Start with the step that has the biggest drop-off relative to the step before it. This is the highest-leverage fix — you're losing the most users here. Redesign that step: shorten it, reorder it, make it more concrete, or move it to a different point in the conversation. Relaunch and measure. Did completion rate on that step improve? Did overall flow completion rate move?
Iteration 2: Segment and personalize
Once your baseline completion rate is healthy, start segmenting. Which users complete the flow fastest? What's different about how they engage with the first step? Use this to personalize — users with a certain profile might start at step 2 instead of step 1. Users who've already discovered a capability on their own might skip that part of the introduction flow. Personalized flows complete at higher rates and drive faster activation.
Iteration 3: Optimize for post-completion behavior
Track what users do in the 24 hours after completing each flow. If they complete the capability introduction but don't use the capability within 24 hours, the flow isn't landing. Try adding a direct prompt at the end: "Want to try it now?" Make the first use easier. Reduce the gap between introduction and action.
Iteration 4: Test the order
The sequence of steps in a flow is a hypothesis. Users who learn about capability A before capability B might have different activation rates than users who learn about B first. Run experiments on flow order for your highest-traffic flows. The results are often counterintuitive — the "logical" order isn't always the order that works best for real users.
The feedback layer
Completion rate tells you where users stop. Feedback tells you why.
A step with a 40% completion rate and high negative feedback on the preceding response has a clear diagnosis: the response before that step is confusing or unhelpful, and users are dropping off as a result. A step with 40% completion and no feedback signal is harder to diagnose — users are stopping without telling you why, which usually means friction rather than confusion.
Cross-referencing flow analytics with response-level feedback gives you a richer picture than either data source alone. The completion data tells you where the problem is. The feedback data tells you what the problem is. Together, they give you a prioritized list of what to fix next.
What improving looks like
The teams that treat onboarding as a continuous experiment don't just have higher activation rates — they have faster activation rates. Each iteration compounds. A flow that completes at 35% in month one might complete at 55% by month three, not because the product changed but because the team kept optimizing based on what the data was telling them.
This isn't magic. It's just closing the loop. Design a flow. Measure it. Fix the highest-drop-off step. Measure again. Repeat.
